Biotech Shopify SEO case studyBiotech Shopify SEO: From $100K/Month to $840K a Year in Organic Revenue
A biotech D2C brand was stuck at $100K a month organic, with an SEO health score of 7 and a Forbes-featured competitor sitting on top of every commercial keyword it cared about. We rebuilt the programme around adjacent-niche topical authority, technical SEO, and expert-led content, and grew organic sales 8.4× over three years.

Project overview
A biotech D2C brand came to us stuck. Search Console showed 54.1K clicks and 1.71M impressions, plenty of demand, but only 23 pages were ranking on page one for anything, and organic sales were sitting flat around $100K a month.
The competitor above them was a real problem: a well-known brand with a decade of editorial mentions, unpaid links from Forbes and Men’s Health, and topical authority that would take years to earn head-on. The brief was blunt: beat them in growth and revenue.
We rebuilt the entire programme around a different assumption. The biotech niche itself was too small and too dominated to win from the inside. So we mapped the informational search demand around biotech buyers (health, fitness, food) and used that adjacent-niche traffic as a bridge into the store’s commercial pages.
The core challenge
A biotech Shopify store with an SEO health score of 7, thin content across the catalogue, no meaningful backlink profile, and a Forbes-featured competitor holding every commercial keyword. Growth from inside the niche was capped by search volume itself.
What we set out to achieve
The client didn’t want incremental improvement. They wanted to outgrow a specific competitor in a niche that had no room left to expand inside itself. That set the shape of the programme.
- ✓Fix the technical foundation. Take the SEO health score from single digits into the 90s so every future investment could actually compound.
- ✓Break out of the niche ceiling. Build a topical authority bridge through adjacent verticals (health, fitness, food) that could funnel high-intent readers into the biotech money pages.
- ✓Use the client’s SMEs where they were expensive to replicate. In-house domain experts for pillar biotech content; our team for scaled adjacent-niche traffic content.
- ✓Earn authority the incumbent couldn’t buy. A clean, editorial backlink profile that would compound instead of burn out.
Our strategy
A six-part programme to break through a niche ceiling and grow organic revenue past a Forbes-featured competitor.
-
01
Full technical audit and rebuild
Ahrefs, SEMrush, and Screaming Frog audits identified crawl errors, page-speed issues, missing meta tags, broken internal links, and Shopify-specific UX gaps. Prioritised sprints cleared technical debt across the site within the first few months, lifting the SEO health score from 7 to 90+.

02
Adjacent-niche topical map
Buyer research on forums, subreddits, and long-tail search surfaced the informational queries biotech buyers were making around their purchase decisions. We clustered them into three adjacent verticals (health, fitness, food) that shared a demographic with biotech buyers but had far greater search demand and much lower competition.
-
03
SME + optimiser content split
Core and pillar biotech content was written by the client’s in-house domain experts, then optimised by our team. Adjacent-niche traffic content (health, fitness, food) was written by our team, tuned for structure and internal linking. That split solved the client’s slow internal approval chain without losing depth on the pieces that needed expertise.
-
04
Internal linking as a conversion path
Every adjacent-niche piece was designed to route readers into a biotech money page via a natural, on-topic internal link. If a topic couldn’t honestly connect to a product page, it didn’t make the content map. That linking discipline is what turned informational traffic into commercial revenue.
-
05
Consistent publishing cadence
Content shipped on a predictable schedule across the topical map. Steady publishing signalled authority under construction to Google; sporadic publishing would have signalled a stalled brand. The rhythm mattered as much as the volume.
-
06
Clean, editorial link building
Authority sites in each adjacent vertical were identified manually and pitched with proposals offering something the target actually wanted: data, quotes, or genuinely useful content. The backlink profile grew slowly and cleanly. That’s the version that survives algorithm updates.
The results: biotech Shopify SEO before and after
Headline growth: monthly traffic and annual revenue
Our niche felt capped. Everyone we’d worked with before had told us we’d hit a ceiling. SEOSkit reframed the problem, grow through adjacent categories our competitor wasn’t defending, and three years later we’re doing 8× the organic sales and finally sitting above the incumbent on the keywords that matter. Nobody else was talking about the plan they brought us.Founder Biotech D2C brand (Shopify)
Key takeaways from this campaign
“The niche is too small” is almost always a framing problem.
Your audience searches for more than your product. Mapping the queries around the buying decision, not just the queries that name it, unlocks demand your competitors aren’t tracking.
Adjacent-niche traffic converts when internal linking is honest.
If you can’t naturally route a reader from an adjacent-niche article to a money page, the article isn’t earning its place. Discipline in the link path is what turns traffic into revenue.
Use the client’s SMEs where they’re expensive to replicate.
Domain experts write pillar content nobody else can. Optimisers scale the traffic content SMEs shouldn’t spend time on. Splitting the work keeps depth on the pages that need it and pace on the pages that don’t.
Technical debt sets your compounding rate.
An SEO health score of 7 doesn’t just hurt today, it caps how fast every future content and link investment can return. Fix the foundation first, then build.
